The five pillars our team reads against
Our Digital Health Assessment reads a brand's digital posture across five pillars: Experience (how the brand performs on its own surfaces), Findability (how reliably it surfaces in the moments customers search), Operations (the engineering muscle behind delivery), AI Maturity (genuine capability, not vendor checkbox), and Trust (security, privacy, governance, brand integrity).
Each pillar resolves to a score between 0 and 100, calibrated against a reference range of what "good" looks like for that pillar at that company size and industry. The composite is not a simple mean — pillars are weighted by what matters most for the brand's stated strategic priorities. A brand whose growth depends on net-new customer acquisition is weighted differently than one whose growth depends on subscription retention.
The output is conservative by design. We have watched too many "digital maturity scores" come back at 4.7 out of 5 from vendor-run assessments. Ours tend to land in the 30s and 40s for most enterprise brands. That is not a bug. That is what calibration against real performance looks like.
Where AI agentic readiness scores high
The two pillars where AI agentic readiness consistently scores well are Operations (median ~55) and Trust (median ~62). Both score well for the same underlying reason: the brands that have invested in mature operations and governance over the past five years have built the substrate that makes AI features deployable without breaking the rest of the business.
Operations readiness shows up as: clean deployment pipelines, reasonable telemetry, integration layers that can absorb new endpoints without rearchitecture. Trust readiness shows up as: data classification policies that distinguish what an AI agent can see from what it cannot, governance review processes for new tooling, privacy controls that survive a regulator audit.
These two pillars score well because brands have spent meaningful money on them over the past decade — sometimes for compliance reasons, sometimes because operational failures forced the investment. The result is that enterprise brands tend to be much closer to AI readiness on these axes than the marketing literature implies.
Where it is overstated by roughly 3x
The two pillars where stated AI readiness diverges most sharply from measured readiness are Findability and AI Maturity itself.
On Findability, the median brand we assess scores around 40 — and the brand's self-reported expectation is usually around 75. The gap is not because Findability is hard. The gap is because Findability is invisible to internal teams. Marketing leadership sees their brand surface in their own searches and assumes customers see the same thing. Customers do not. Cohort-segmented search data tells a very different story than the executive's own laptop does.
On AI Maturity, the median is around 23 — and the self-reported expectation is usually 60+. This is the most consequential gap in the entire assessment. Executives have been told by vendors that their brand is "AI-ready" because the vendor sold them an AI-suffixed product last quarter. The measurement that matters is different: can the brand currently deploy a new AI capability into production without a 12-month integration project? For most enterprise brands, the honest answer is no.
The third pillar — Experience — tends to score honestly. Median around 55. Brands generally know how their own digital surfaces perform because they look at them every day. The gap on Experience is small and the assessment confirms what teams already suspect.
The AI Maturity gap is not a vendor problem. It is a credulity problem. The brands that score well are the ones whose teams stopped believing the vendor pitch and started measuring.
What this means for the 18-month roadmap
For most brands we assess, the right 18-month sequence is the opposite of what the agentic AI conversation suggests. The work is not to deploy more AI features. The work is to close the Findability gap and rebuild the AI Maturity substrate first, so that AI features deployed in 2027 actually compound rather than fragment.
In concrete terms: the Findability work is search-cohort instrumentation, content architecture that AI systems can read, structured-data hygiene. The AI Maturity work is the data substrate, the model evaluation framework, the deployment pipeline for AI-touching features. Neither of these is a vendor purchase. Both require engineering investment and operational discipline.
The brands that get this sequence right are the ones whose CMOs and CDOs are willing to spend 2026 doing infrastructure work that does not show up in a quarterly demo. The brands that get it wrong are the ones whose leadership is reading the same trade press as their competitors and racing to deploy the same agentic features as everyone else.
